A handover plan for Shopify brands

Switch ecommerce marketing agencies by confirming the brand's account control, documenting dependencies on the outgoing agency, and agreeing on the evidence required before responsibility changes. Keep a named operator on every active campaign, scheduled message and storefront release throughout the handover. Remove outgoing access when the agreed work is complete and the replacement arrangements have been verified. If access is compromised, follow the brand's security response instead of delaying containment for a routine transition.

The first decision is whether the new team can operate the existing setup safely. A new agency relationship does not, by itself, justify new advertising accounts, replacement tracking or a wholesale campaign rebuild.

This guide is for established North American Shopify brands, especially businesses generating approximately $5 million to $50 million annually, changing paid-media, Klaviyo, creative or conversion partners. It is a proposed operating framework. Timing depends on the actual account structure, integrations, agreements and team availability; it does not promise an interruption-free switch or a performance improvement.

If you are still choosing the partner, start with how to choose an ecommerce marketing agency. Here, the question is how to move responsibility once a change is being considered or agreed.

Set separate dates for notice and operational responsibility

One date labelled “agency transition” leaves too much undefined. Record three dates, even if some eventually coincide:

  • The contractual end date, confirmed by the brand's commercial owner against the actual agreement
  • The operational handover date, when the incoming team becomes responsible for the specified work
  • The access-removal date, after the relevant dependencies and remaining responsibilities have been resolved

Also record who runs the business between those dates. If the outgoing agency stops managing ads on Friday and the incoming agency begins on Monday, someone must own weekend delivery, budget limits and escalation. A shared channel does not establish that responsibility.

Give each channel one accountable operating owner at a time. During an agreed overlap, the incoming team can inspect the setup and prepare changes while the current operator continues running it. Specify who may edit budgets, launch creative, schedule email, change flows and publish site updates. Without that boundary, two capable teams can make incompatible changes while each believes it is helping.

Choose the handover window around the work already scheduled. A product launch, major promotion or storefront release can make a routine change harder to diagnose. If the transition must happen during a busy period, write down which changes are essential, which are deferred and who can pause promotion. The calendar should reflect those constraints rather than a generic promise to complete onboarding in a fixed number of days.

Prove account control before removing access

An exported dashboard is useful history. It does not prove that the brand can manage access, maintain billing or keep an integration working after the agency leaves.

Build an account and dependency register with the brand's platform owners. Identify the actual account or asset, the brand-side administrator, the outgoing agency's role, any dependency on that agency, and the evidence needed to close the handover. Keep credentials and customer-level exports out of this register.

System What the handover should identify Evidence the incoming owner should inspect
Google Ads Client account, linked managers, conversion source, shared audiences and paying arrangement Access in the existing account and a documented plan for each dependency affected by unlinking
Meta Business portfolio, advertising account, Page, Instagram account, catalog and event-data connections used by the work Current asset-level access, relevant owner information and the actual delivery and measurement connections
Shopify Store, brand administrator, collaborator permissions, live theme and operational apps Approved access to the required areas and a list of agency-supported releases, apps and custom work
Klaviyo Account Owner, users, integrations, scheduled campaigns, live flows and sending setup Account-role check plus a dated inventory of what is sending and what is queued
Analytics and reporting GA4 property, tag-management setup, dashboards, connectors and reporting definitions Brand access to the required source systems and a clear owner for each continuing data connection
Creative Working files, final assets, usage permissions, expiry dates and test history Usable files and the permission records relevant to planned use

Ask a brand-side administrator to verify access directly. A forwarded screenshot or an invitation that nobody has accepted leaves the question open. For Meta, verify the current arrangement asset by asset rather than assuming every asset can be transferred or that one level of access covers everything in the portfolio.

In Shopify, collaborator access can be scoped and managed by the merchant. Shopify also states that store or organization ownership cannot be transferred to a collaborator. Give the incoming partner the permissions required for its work and confirm the expected request before approving it. Shopify collaborator-account guidance.

A successful login is the beginning of this check. The next question is what stops working when the outgoing relationship is removed.

Check Google Ads dependencies before unlinking a manager

Changing the Google Ads manager can preserve the existing client account and its campaign history. That continuity does not mean every dependency survives the change. Google's unlinking guidance identifies three material risks:

  • A manager's shared remarketing lists can become unavailable, affecting campaigns that depend on them
  • A manager's cross-account conversion tag stops recording conversions for clicks that occur after unlinking
  • If monthly invoicing depends on the outgoing paying manager, unlinking it stops ad serving unless the billing setup is changed first

These are conditional risks. Establish whether each one applies to the account before scheduling the cutover. Google Ads guidance on unlinking manager accounts.

For conversion tracking, ask the operator to identify where the account's conversion actions are managed and which goals the campaigns use. Google documents that an account uses account-specific or cross-account conversion actions, rather than both simultaneously. Its setup guidance also warns that switching conversion-account arrangements can change the goals used by campaigns. Google Ads cross-account conversion setup.

Turn those facts into a specific handover decision: who will own the conversion setup, what must be configured before the switch, how the intended events and campaign goals will be verified, and who can stop the change if verification fails. Have the responsible operator follow Google's current transition instructions, including treatment of older tags and conversion windows. Deleting every old tag on the handover date can interrupt the reporting of earlier interactions.

Check linked systems separately. Google Analytics says unlinking Google Ads stops data flowing between the linked accounts, including future audience accumulation and imports of Analytics key events into Ads. Changing the agency does not inherently require deleting a useful Ads-to-Analytics link. Record why any proposed link removal is needed and what replaces it. Google Analytics guidance on Google Ads links.

If the conversion dependency is unresolved, treat the planned unlink as blocked. The team can still complete creative handover, reporting access and the next campaign brief while the responsible platform owner resolves it.

Hand over Klaviyo activity as well as account access

Start with the account Owner. For standard Klaviyo accounts, the Owner role is distinct from Admin, an account has one Owner, and only the current Owner can assign a new one. Portfolio ownership uses a separate workflow. If the account Owner sits outside the brand, resolve the appropriate ownership arrangement before relying on the handover date. Do not assume an incoming administrator can make the transfer later. Klaviyo account-ownership guidance.

Next, inspect what customers are about to receive. Create a dated list of scheduled campaigns, with the send time and timezone, intended audience, offer, destination, approval status and person responsible for the final check. Separately list the live flows, their purpose, triggering events, important filters and any known exceptions. An existing order or delivery problem can matter more to the next message than which agency created it.

Agree which scheduled messages will proceed and who has authority to change or stop them. Klaviyo allows a scheduled or partially sending campaign to be cancelled, but cancellation cannot retrieve messages already delivered. That makes a pre-send handover check more useful than discovering duplicate or conflicting sends after they start. Klaviyo campaign-cancellation guidance.

Avoid automatically rebuilding or rescheduling a message simply because a different team is taking over. First establish whether its content, audience and timing are still appropriate. If a change is needed, document the specific problem and verify the revised send state so that the old and new versions do not both proceed.

Include integrations in the handover. The brand's technical owner should identify any agency-controlled app, custom connection or private API key involved in continuing work. Record the connection's purpose and responsible owner without copying the secret into the worksheet. Klaviyo documents scoped private API keys, with permissions governing which data and actions a connection can access. Klaviyo private API key guidance.

Where a connection needs replacement, arrange authorized access, test the dependent workflow and retire the old access deliberately. Removing a person's login alone is not sufficient evidence that every external connection has been reviewed. A confirmed exposure or compromise needs the brand's security response immediately; ordinary continuity planning must not prolong unsafe access.

Preserve the baseline while the new team takes responsibility

Before the operational handover, save a dated view of active campaigns, budgets, conversion settings, scheduled promotions and unresolved incidents. Include the commercial definitions the brand already uses: which costs enter CAC, how sales and returns are reported, and the period used to assess a new customer cohort.

If the incoming team proposes different definitions, explain the change and preserve the earlier view. Otherwise, a cleaner dashboard can create the appearance of a better result before the business has changed. Use the existing ecommerce revenue-reconciliation guide for the detailed measurement framework.

Keep a change log from the handover onward. Each material change should name its owner, reason, timestamp, affected campaigns or systems, and the evidence to review. Necessary repairs should proceed when approved, with their effects documented. Broader restructuring should have its own rationale and acceptance criteria.

This baseline gives both the brand and the incoming partner a useful starting point: a record of what was inherited, what was deliberately changed, and what still needs to be established before drawing a performance conclusion.

Use a cutover checklist before changing responsibility

For each channel, the brand's transition lead should be able to close five checks:

  1. Control is confirmed. The brand-side administrator and incoming operator have tested the access needed for their responsibilities. Any ownership issue has a named resolution path.
  2. Dependencies are accounted for. Conversion tracking, billing, integrations, audiences and agency-supported tools have been checked. A dependency that cannot move yet has an agreed interim owner and an end condition.
  3. Active work has an owner. Every live campaign, queued send and planned release has someone responsible for its next decision. The teams agree when editing authority changes.
  4. The baseline is preserved. The current setup, open incidents, reporting definitions and planned changes are available to the brand and the incoming team within their authorized access.
  5. Problems have a response plan. A named person can stop an unsafe change or affected activity. The team knows whom to contact, what evidence to preserve and which recovery options have actually been verified.

Record the decision as ready, ready with a specific agreed limitation, or not ready. Include the unresolved item, accountable person and next review point. A limitation affecting one channel can justify a phased handover; it does not make that channel safe to disconnect.

Access retirement should be part of this same record. Identify who can remove each outgoing permission and how completion will be checked. Avoid leaving temporary access open indefinitely because the commercial engagement has ended but nobody owns the final step.

A hypothetical handover with one unresolved dependency

Imagine a Shopify brand changing its paid-media and Klaviyo partner. This is an illustrative scenario, not a 1 At Bat Media client or a reported result.

The brand has confirmed its Klaviyo account Owner, the incoming team's access and the next week's approved messages. Both teams agree on the time when the incoming lifecycle operator takes responsibility. The Google Ads check, however, finds that purchase conversions are managed through the outgoing agency's manager account. The replacement configuration and relevant campaign goals have not yet been verified.

The brand proceeds with the agreed Klaviyo handover and holds the Google Ads unlink. It arranges a limited Ads overlap with the outgoing agency, names the current editing owner and assigns the conversion check to the responsible platform operator. Billing and shared-audience dependencies remain on that operator's checklist rather than being assumed clear.

If the outgoing agency cannot provide the proposed overlap, the brand must make another explicit continuity decision with a qualified operator, including whether affected activity needs to pause. The plan cannot depend on unagreed work from the departing team.

The Ads handover becomes ready when the applicable checks pass and operating responsibility is accepted. Each channel's access is then retired under its own completed handover record. The example demonstrates a sequencing decision; it makes no claim about revenue, campaign performance or how long the work will take.

Give the first month a focused set of priorities

Use the first month to establish reliable ownership and a supported improvement plan. The following sequence is a planning example, not a promise that every transition or test will finish within 30 days.

Start with continuity. Check that the agreed campaigns and messages are operating, the required data is arriving and the next creative or site delivery has an owner. Resolve any remaining temporary arrangements and document confirmed issues separately from suspected ones.

Prioritize necessary repairs. Rank inherited problems by their effect on customers, spend, measurement and upcoming commitments. Each repair needs a clear scope, approval, verification step and accountable operator. Several urgent fixes may be justified; cosmetic restructuring should not crowd them out.

Choose the next improvement from evidence. Once the setup supports a reliable decision, select a focused acquisition, lifecycle, creative or conversion hypothesis. Explain the expected mechanism, evaluation method and conditions for continuing or stopping. Preserve useful learning from the outgoing team instead of treating every inherited choice as wrong.

At the first monthly review, separate transition completion, operational repairs and early performance observations. A successful handover establishes the conditions for better work. Evaluating growth still requires appropriate evidence and enough time for the business's buying cycle.

Frequently asked questions

Do we need new advertising accounts when changing agencies?

A change of agency alone is not a sufficient reason to rebuild the account setup. Ask the incoming partner to explain any proposed replacement, what would be preserved or lost, and why the existing arrangement cannot support the work. Ownership, access, platform restrictions and technical dependencies need to be checked in the actual accounts.

Can both agencies have access during a transition?

An authorized overlap can support inspection and handover where the platforms, agreements and access arrangements permit it. Give each channel one accountable operating owner and define who may make changes. Specify the scope and end condition of temporary access rather than relying on an informal understanding between teams.

How long should an ecommerce agency handover take?

Use readiness to set the operational date. Account control, unresolved dependencies, scheduled campaigns, team availability and contractual responsibilities determine the work required. A simple access change and a transition involving agency-controlled integrations need different plans. Ask for milestones and evidence of completion instead of treating a fixed onboarding duration as proof of readiness.
